Problem: Our training team did not have an outlined process for Subject Matter Experts' (SMEs) responsibilities when reviewing our training material. This was contributing to several problems on our instructional design team, including unlimited review cycles, ineffective feedback, scope creep, and missed deliverable deadlines.
Solution: We designed SME Expectations training to describe the end-to-end training design process, identify SME responsibilities, and give SMEs a chance to practice giving effective feedback to the instructional designers.

My team and I started with a needs analysis. This request came from our director of training. We documented the problems we faced in our department: lack of understanding from SME’s about their role and responsibilities, scope creep, unlimited review cycles, missing resources, and missed deliverable deadlines. We identified our target audience, outlined the learning and performance goals, mapped the curriculum, and set goals for an initial pilot and rollout within the account management department.
My teammates and I developed a sample training to be delivered as both a virtual and in-person instructor-led training. We focused on keeping the content short and relevant to the skills we needed our SMEs to perform in our partnership.
Finally, we facilitated two pilot trainings, one virtual and one in-person, with a few of our trainers and account directors in our company. We received helpful feedback for enhancing the course and made updates. We rolled out the training to our new account specialists in Q3 2024. We met our goal of training all 20 participants through small group trainings and gave them a “SME Certified” badge in our company LMS. Our goal is to continue delivering this training twice a year as part of account management onboarding.
We have seen significant improvement in SME participation during the review/feedback process and have improved meeting our deliverable deadlines by 80% since rolling out this training.
